well, 1st off make sure the file your trying to convert is a .tif not a .bmp or anything like that. i had that Problem when i first started out.
also make sure your typing the right command.. such as: "tool bitmaps weapons\weapon_name\bitmaps"

nope, don't type the name of the file.. "h3pistol.tif" just type this:
"tool bitmaps weapons\h3pistol\bitmaps" and remeber to use Backslash "\" not forward slash"/"
makes a Huge diefference.

Ummm not really, all i can say is retry, here are the steps you need to take:
1: make sure you .tif is 256x256 dimensions.
2: but it in data\weapons\h3pistol\bitmaps
3: open tool:
4: type "tool bitmaps weapons\h3pistol\bitmaps"
5: hope it worked.
if that Fails then i don't know whats wrong... sorry dude, hope this Helped.
Make sure the Texture is either: 256x256, or 512x512. you can have different sizes, but just stick with 256x256 for now..
Good luck.
